Heat Exchanger Flange Leaks: Causes, Inspection and Repair Decisions

A heat exchanger flange leak may begin as a small drip, but repeated leakage often points to more than a worn gasket. Uneven bolt load, damaged sealing surfaces, flange misalignment, piping loads, thermal cycling, corrosion, or an unsuitable gasket can all contribute.

Is the Leak Really Coming From the Flange?

Fluid around a flange does not always mean the gasket is the source. Liquid can travel along a nozzle, weld, insulation, or pipe surface before it becomes visible.

Common Causes of Heat Exchanger Flange Leaks

Uneven or Insufficient Bolt Load

A flange joint needs reasonably uniform gasket compression. Loose fasteners, inconsistent tightening, damaged threads, or poor assembly can leave part of the gasket under-compressed.

More torque is not a universal fix because bolt size, material, gasket type, flange design, and the approved assembly procedure all matter.

Gasket Damage or Incompatibility

A gasket may fail because it was damaged during installation, incorrectly selected, or exposed to unsuitable fluid or temperature conditions.

If the same joint leaks repeatedly, changing the gasket alone may not address the root cause. The working medium and corrosion environment also matter when reviewing heat exchanger material selection.

Damaged or Distorted Flange Faces

Scratches, pitting, corrosion, erosion, or distortion can prevent even sealing. Inspect the flange face before deciding whether cleaning, machining, repair, or replacement is appropriate.

Misalignment and External Piping Loads

Poor alignment, inadequate supports, nozzle loads, or piping movement can add stress to the joint.

If the flanges do not align naturally, review the installation and piping support before returning the exchanger to service. Replacing the gasket without correcting an alignment problem may only lead to another flange leak.

Thermal Cycling, Pressure Changes and Vibration

Some flange leaks appear only during startup, shutdown, or changing loads. Thermal expansion and vibration can change joint loading even when the exchanger appears tight while cold.

A flange can therefore pass a pressure or leak test and still develop leakage during actual operation.

What to Check Before Tightening Bolts or Replacing the Gasket

Inspection should follow the site’s approved shutdown, isolation, depressurization, and safety procedures.

Before deciding what to repair, check:

  • Exact leak location
  • When the leakage occurs
  • Gasket type and condition
  • Flange faces for corrosion, pitting, scratches, or distortion
  • Bolt condition and previous assembly records
  • Flange alignment, pipe supports, and possible external loads
  • Pressure and temperature versus normal operating conditions
  • Recent process, piping, or maintenance changes

These checks help separate a one-time assembly problem from a recurring mechanical or design issue.

The important question is not only “How do we stop this leak?” but also “Why did this joint start leaking?”

That difference matters when the same flange has already been repaired more than once.

Repair, Redesign or Replace?

The next step depends on the condition of the joint and the heat exchanger as a whole.

For older equipment, replacement may become practical when flange leaking occurs together with corrosion, damaged connections, or repeated maintenance.

A replacement unit does not always need to copy every detail of the old exchanger. Required flange sizes, nozzle positions, mounting points, and installation dimensions can often be retained while materials and construction are reviewed against actual operating conditions.

Can a flange pass a pressure test and still leak during operation?

Yes. Test conditions may differ from actual service. Temperature, thermal expansion, vibration, and changing loads can affect the flange joint differently during operation.

Does changing the gasket type require an engineering review?

It can. Gasket material, thickness, temperature capability, chemical compatibility, flange condition, and required compression all affect sealing performance. A different gasket should not be selected only because the previous one leaked.

Can a replacement heat exchanger retain the existing flange and nozzle positions?

Often, yes. Existing flange sizes, nozzle positions, overall dimensions, and installation space can be retained as interface requirements, subject to final design review.

What if the original drawing or bolting record is unavailable?

Photos, nameplate data, measured dimensions, flange details, operating conditions, and maintenance history can still provide a useful starting point. Additional measurements or technical confirmation may be required before manufacturing.
